Succession Planning Tracker: A Critical Role with Zero Ready Successors — Flagged the Moment the Base Opens

Succession planning fails quietly. A VP leaves and the board asks who is ready to step in. HR pulls up a spreadsheet that was last updated at the annual talent review — eight months ago. The "ready now" candidate took another job in March. Nobody flagged the gap because nobody was checking.

The OpenSource AI Pro Succession Planning Tracker checks continuously, by formula. Every critical role in your organization has a Risk_Flag that evaluates live: if the role is marked critical and has zero successors at "Ready Now" or "Ready in 1 Year" status, the flag fires. Not at the next talent review. Not when someone asks. Right now, every time anyone opens the base. Event-triggered alerts notify the CHRO or talent lead the moment a critical role loses its last ready successor. A scheduled digest summarizes your entire succession risk posture weekly. The gaps cannot hide.

Key Features

  • Risk_Flag for Critical Roles — A formula field evaluates each role: if(and(field('Criticality') = 'Critical', field('Ready_Successor_Count') = 0), 'AT RISK', ''). The flag is live. The moment the last ready successor is reassigned, promoted out, or leaves, the risk surfaces instantly.

  • Readiness_Level Tracking — Each successor candidate is tagged with a readiness level: Ready Now, Ready in 1 Year, Ready in 2+ Years, or Not Ready. A rollup on the role record counts candidates at each level, giving you a pipeline depth view per role.

  • Event-Triggered Risk Alerts — When a critical role transitions to zero ready successors, an automation sends a single email to the talent lead with the role name, department, and current incumbent. The alert fires once and re-arms if the situation is resolved and then recurs.

  • Scheduled Succession Risk Digest — A weekly automation compiles every role currently flagged as at-risk and sends a consolidated summary to configured recipients. One email replaces a quarterly review meeting.

  • Pipeline Depth Metrics — Rollup fields calculate the average number of ready successors per critical role across the organization. See at a glance whether your bench strength is improving or deteriorating over time.

  • Incumbent and Candidate Linking — Roles link to their current incumbent and to multiple successor candidates. Each candidate record includes development notes, readiness assessment date, and gap analysis fields.

How It Works

  1. Define your critical roles. Add roles to the Roles table with title, department, criticality level, and a link to the current incumbent employee record.

  2. Map successor candidates. Link one or more employees to each role as potential successors. For each link, set the Readiness_Level (Ready Now, Ready in 1 Year, etc.) and add development plan notes.

  3. Formulas monitor risk. The Ready_Successor_Count rollup counts candidates at "Ready Now" or "Ready in 1 Year" status. The Risk_Flag formula checks: critical role + zero ready successors = AT RISK. This evaluates live on every page load.

  4. Alerts and digests keep leadership informed. The event-triggered automation watches for the Risk_Flag transitioning to "AT RISK" and notifies the talent lead. The weekly digest aggregates all at-risk roles into a single summary email.

Who It's For

  • CHROs and Talent Management leads at mid-size and large organizations who need a live view of succession risk, not an annual PDF.
  • HR Business Partners responsible for workforce planning within specific business units.
  • Board members and executives who want evidence that critical role continuity is being managed proactively.
  • Companies in regulated industries (finance, healthcare) where succession documentation is an audit requirement.
  • Organizations facing leadership retirement waves where multiple critical roles may turn over in a compressed window.

vs the Alternatives

| Feature | OpenSource AI Pro | Excel / Google Sheets | SAP SuccessFactors / Workday | |---|---|---|---| | Risk flag on zero successors | Formula-driven, live | Manual review | Built-in, enterprise pricing | | Email alerts on risk change | Event-triggered, auto re-arm | Not available | Included | | Pricing | Free, self-hosted, unlimited users | Free but no automation | $8-15+/employee/month | | Customization | Full schema access | Unlimited but manual | Vendor-controlled |

Spreadsheet templates give you a matrix to fill in once a year. Enterprise talent platforms automate the monitoring but cost five or six figures annually. This template sits in the middle: real-time formula-driven risk detection, automated alerts, zero licensing cost.
